The Situation
A B2B AI SaaS company in workflow automation was running paid search at scale. Google Ads reported zero conversions, week after week, even as the team watched demos land on the calendar. The reflex in that situation is to blame the channel and cut the spend. We didn't. A channel that books demos while reporting nothing is almost never a channel problem. It's a measurement problem.
The Approach
Before optimizing a single campaign, we made the measurement honest. Then the right moves were obvious.
Pulled GA4 against Google Ads and found the bookings GA4 was recording that Google Ads never counted. The channel was converting. The conversion signal simply wasn't reaching the ad platform.
A tag-management migration had paused the client-side conversion tags during an incomplete server-side handoff, leaving Google Ads blind. We rebuilt the dual client-side and server-side tracking so the platforms de-duplicate and count correctly, then verified a real booking firing end to end.
Added lead-form tracking for both submissions and abandonment, so every step is measured, not just the final booking. Filtered the heavy bot traffic that was burying real human signal in analytics.
With trustworthy measurement, the picture was clear: paid search was the company's most efficient demo source at $387 per demo, with 45.5% of demo clicks turning into booked demos. The real constraint was friction in the booking funnel, not the ads.
Alongside the fix, stood up the infrastructure the company didn't have: ICP and positioning, attribution, CRM, a content system, and an outbound engine, so growth could be measured and scaled rather than guessed at.
